This Work Project, conducted in collaboration with EDP Comercial, pretends to support the decision of buildan internal EDP e Wallet from scratch to solve the problem of EDP’s future product portfolio: having bi-directional transactions at a larger scale and lower amounts which are not suited for the traditional monthly invoice. A business plan was conducted for a 10 years horizon with 3 scenarios for different conversions rate to the e Wallet for 2030. The positive NPV showcases that EDP Comercial should pursue with the project as a business opportunity to additionally increase the customer experience and decrease the credit at risk.

This work project was elaborated along with EDP Comercial with the purpose of discovering an two major EDP concerns: poor customer experience and high credit at risk. Therefore, EDP seeks to understand if an internal e Wallet is the best solution to increase the relationship with clients and support EDP’s financial transactions in its portfolio. This report provide sa detailed analysis of the external and internal alternatives, and about the greenfield and brownfield options evaluated to provide the best possible recommendation: build an internal e Wallet from starch is the best option for EDP at a larger scale.

Projeto<br>O processo de criação do mercado livre de energia em Portugal iniciou-se em 1997, com a aprovação da Diretiva 96/92/CE, que determinou a abertura gradual do mercado, tendo terminado em 2007 com a liberalização total. No início de 2013, todas as tarifas reguladas foram extintas tendo sido substituídas por tarifas transitórias com um fator de agravamento, como forma de incentivar os clientes a mudar do mercado regulado para o livre, até 2015. Estas crescentes evoluções criaram a necessidade da EDP Soluções Comerciais responder aos desafios resultantes do aumento da competitividade das empresas comerciais, uma vez que tem como missão a prestação de serviços de apoio a todo o processo comercial (contratação, faturação, cobrança, gestão da dívida, etc.) do seu cliente EDP Comercial. Apesar de haver uma inércia das pessoas à mudança, existem aproximadamente 4,5 milhões de clientes que até 2015 vão ter que optar por um comercializador do mercado livre deixando o comercializador do mercado regulado, a EDP Serviço Universal. Assim sendo, haverá um período de transição crítico pois as pessoas vão ter que mudar e poderão fazê-lo continuando numa empresa do Grupo EDP, escolhendo a EDP Comercial, ou, optando por outro comercializador como a Endesa, a GalpPower, a Iberdrola, etc.. Neste contexto, este projeto surge com o objetivo de propor um novo balanced scorecard para a EDP Soluções Comerciais assente nas aspirações estratégicas definidas para 2012-2015, para apoiar o seu cliente EDP Comercial a atingir a liderança do mercado, garantindo um cost to serve competitivo e obtendo um relacionamento excelente com o cliente final. Em suma, a construção deste balanced scorecard deverá apoiar os gestores na condução da estratégia, contribuindo para a tomada de decisão perante um cenário de mercado volátil e competitivo, ajudando desenvolver capacidades de resposta a novos desafios comerciais e de gestão.<br>The process for the energy free market in Portugal has started in 1997, under the Directive 96/92/CE, which has determined the graduate opening of the market has been closed in 2007 with the full and complete liberalization. In the beginning of 2013, all the regulated rates were closed and replaced by transitional rated, aside with a worsening factor, as an encouragement for customers decision toward the free market completion till 2015. This continuous development has created a need for a quick response from the EDP Soluções Comerciais facing an increasing challenge due to the hard competition from all the other companies operating in the market. Nowadays, there are approximately 4,5 millions of consumers which has to choose one from the various operators in the market, within the free market conditions, rather than the existing regulated operator EDP Serviço Universal. Being so there will be a critical transitional period where the people will either choose the offer from an EDP group company or one of the remaining pool of competitors. Within that surrounding context, this project arises with the goal and objective of proposing a new BSC – balanced scorecard – for EDP Soluções Comerciais, based on the strategic wishes defined for the period 2012/2015, supporting its customer EDP Comercial to hitting the leadership of the market, offering a competitive cost to serve and a closer approach the End user Customer. As a summary the creation of this BSC will support decision makers leading a winning strategy, contributing for the best decisions within a very volatile and competitive market, supporting the developing capabilities for any challenging commercial action/reaction which the management will require.

O presente relatório de projeto o descreve, analisa e propõe ações de melhoria no processo de renovação de contratos de energia na EDP Comercial, empresa pertencente ao grupo EDP. A tomada de ações de melhoria é uma prática que visa o aperfeiçoamento de produtos e serviços, tornando-os cada vez melhores. Revela-se, por isso, uma prática essencial para que as organizações aumentem o seu desempenho e fortaleçam a sua competitividade. Face ao exposto, o presente documento segue uma metodologia com foco na melhoria contínua. Primeiramente, o processo atual é mapeado com recurso à linguagem Business Process Model and Notation (BPMN). Posto isto, através de metodologias Lean, como o diagrama de Ishikawa, são identificadas as ineficiências existentes e oportunidades de melhoria. O método dos "Cinco Porquês" é utilizado na identificação de causas-raiz, e o relatório A3 como metodologia que permite atingir a resolução de problemas. Além disto, é elaborada uma análise de valor acrescentado para identificar as atividades do processo que representam desperdício. Estas, são eliminadas através do redesenho do modelo AS-IS num modelo TO-BE otimizado. Na prática, espera-se que a implementação do modelo proposto, permita à empresa otimizar o seu processo através da redução de tempo, custos e aumento do valor entregue ao cliente. Finalmente, são apresentadas conclusões gerais do trabalho, assim como sugestões de trabalho para o futuro.<br>The present project report describes, analyses and improves the process of contracts renewals at EDP Comercial, company member of the group EDP. Taking improvement actions is a practice that aims to improve products and services, making them better and better. Therefore, it proves to be an essential practice for organizations to increase their performance and strengthen their position on the market. In view of the exposure, this document follows a methodology focused on continuous improvement. First, the current process is mapped using the Business Process Model and Notation (BPMN) language. Then, through Lean methodologies, such as the Ishikawa diagram, the inefficiencies and opportunities for improvement are identified. The "Five Whys" method is used to identify root causes and the A3 report as a method to achieve problem solving. In addition, an added value analysis was developed to identify process activities that represent waste. These are eliminated by redesigning the AS-IS model in the optimized TO-BE model. In practice, it is expected that the implementation of the proposed model, allow the company to optimize its process by reducing time, costs and increasing the value provided to the customer. The energy market in Portugal has undergone severe changes currently, with liberalization and consumer empowerment changing the competitive landscape. Currently the market leader, EDP Comercial is in need to innovate constantly and find new profitable opportunities in the market to sustain its position and capture new emerging trends in the market, like renewable energy. This report carefully analyses ways to monetize opportunities regarding renewable energy sources. As the result from extensive marketing analysis, a complete marketing and communications plan was developed for edp + solar, a revolutionizing rental based model that allows everyone to have access to solar energy.
