Abstract:
Previous research has shown that sensemaking structures within organizations are not only present, but vital in project settings. Informal individually produced sensemaking structures, such as task lists, are a mean to formulate ones' own project work into individual actions. These have shown to be essential, but some drawbacks have also been shown to exist. However, the lens has previously been mainly on the individual level, and organizational implications have got little attention in research. This study aims to explore projects' implications when such individual structures are dominant in the process. To do so, the reasons for production of said structures are analysed as well as the source of them. As a mean to identify such implications, a qualitative single-case study was performed at a Swedish consultancy company, where in total 16 interviews were held with employees at various positions and hierarchical levels. As expected, sensemaking structures were widely used in several formats, produced both for individual and collective purposes. The study further reveals that depending on the source of inspiration for the task lists, there is a risk that multiple views of the projects' goal are formed, which in turn affects the projects' progress. Also, the responsibility of the project leaders was shown to be of importance as a mean to minimize individual prioritization and instead build a uniform perception of projects' priorities, thus through communication and transparency. As the study finds a clear connection between individuals' sensemaking structures and organizational implications, further and more broad research on sensemaking structures through an organizational lens is suggested.
Tidigare forskning visar på att meningsskapande strukturer [eng: sensemaking structures] i organisationer existerar och håller en avgörande del i projektsammanhang. Informella individuella strukturer, så som uppgiftslistor, används och produceras för att bryta ner projektarbetet till mindre uppgifter. Dessa strukturer har visat sig vara av stor betydelse, men nackdelar har även visat sig förekomma. Tidigare forskning har huvudsakligen fokuserats kring individen, men mindre uppmärksamhet har lagts på organisatoriska aspekter. Denna studie syftar till att utforska de konsekvenser projekt kan erhålla då individuella strukturer är dominanta i projektarbetet. I ett försök att finna dessa konsekvenser så har både skälen till produktionen av dessa strukturer samt dess källa analyserats. För att identifiera dessa konsekvenser har en kvalitativ fallstudie utförts på ett svenskt konsultföretag, där resultatet samlades in genom att intervjua 16 anställda verksamma på olika positioner och hierarkiska nivåer. Användandet av meningsskapande strukturer var som väntat stort, då syftet till dess användning både var individuellt och kollektivt. Studien visar att källan till de individuella listorna skiljer sig åt,vilket bidrar till risken att det formas flertalet synsätt på projektets mål, vilket i sin tur påverkar projektets utveckling. Projektledarens ansvar att kommunicera och vara transparent har visat sig vara av betydelse i syfte att minimera individuella prioriteringar och därav bör det byggas en mer enhetlig syn på projektets prioriteringar. Då författarna av studien finner tydliga kopplingar mellan individuella meningsskapande strukturer och organisatoriska implikationer föreslås vidare forskning på meningsskapande processer genom en organisatorisk lins.

Abstract:
Complexity has been identified, in both literature and practice, as a critical project characteristic that needs to be managed to improve project delivery. Many authors have argued that complexity accounts for some of the delays and cost overruns experienced on projects. Within the construction industry, there has been a shift from procuring many, but smaller projects by clients, to few but large contracts, in response to the demand for more integration and one-stop responsibility. The characteristics of such projects have been found to be interdependent, non-linear, dynamic and uncertain. Project management approaches to managing complex projects, have been based on classical Newtonian principles which are linear, mechanistic and reductionist in nature, but do not reflect accurately the reality of delivering such projects in multiproject environments. As yet, no study has conceptualised, operationalized nor tested a model for managing complex construction projects in a multi-project environment by the contractor. This study attempts to fill this gap. Based on a conceptual model, that provided understanding on the actuality of complex projects delivery in multi-project environments, a theoretical framework, based on socio-technical systems, was used to serve as a lens for empirical analysis for the study. Five complex construction projects (being delivered by contractors as part of their multi-project portfolio) were explored. The cases were integrated procurement types, in the form of Design and Build or PFI's. Case-study protocol was used to provide guidance for collecting data, and the framework for investigation and analysis.

Increase in the demand for software, coupled with concerns regarding cost overruns and schedule delays in software development lead experts to believe that the United States will be unable to produce the software it needs. In order to improve their performance, software professionals must first understand the development process. The System Dynamics model of software project management provided a tool for the understanding of a single project. This tool was expanded to model a multiproject environment in which more than one project is managed. Identification and addition of the variables necessary to reflect manpower decisions resulting in-movement between projects and within an organization were effected. This enhancement provided insights onto the allocation of resources to projects and into the optimization of the staffing function.

In a matrix organization, the process of selecting project team members is a collaboration between the functions and the projects. A project’s success or failure does often depend on that collaboration. This thesis work examines the present situation at Saab Gripen Customer Support. The process is examined from four different perspectives: the roles of the functional and the project manager, competence development, behavioural science team roles and the complexity of the projects. The result shows that the roles of the project manager and the functional manager in their collaboration are not properly defined. The communication between the project manager and the functional manager is insufficient. The competence development during the projects is not fully taken advantage of. There is a need to use behavioural science. Recommendations on how the situation can be improved are given. A model is proposed to give guidance in the process of selecting project team members.

Abstract:
This study used action research to study the implementation of Critical Chain methodology in a multi-project environment. It used a medium sized company, which is an original equipment manufacturer, but due to the complexity of the equipment each is executed as a project. This creates a multi-project environment.The object of the research was to find the contributing and inhibiting factors to CC implementation. It further sought to discover improvements in business performance due to CC methodology.The study found resistance to change prevented CC implementation. The resistance to change was supported by incorrect application of CC principles and a false sense that CC is contributing to the business. On business performance improvements it was found that order intake improvements of thirty seven per cent year on year and reduction in lead time of projects due to implementation of CC principles. The latter also opened new markets which strategically benefitted the company.

A presente obra aborda a experiência recente de empresas brasileiras no gerenciamento continuado de ambientes multiprojetos pelo Método da Corrente Crítica, ou CCPM, Critical Chain Path Method, através de um estudo de casos múltiplos, conduzido frente às empresas EMBRAER e EMBRACO. O desenvolvimento do estudo bibliográfico permitiu pontuar as diferenças conceituais de gerenciamento de portfólios, gerenciamento de programas, gerenciamento de projetos e gerenciamento de ambientes multiprojetos, posicionar o CCPM dentro do rol de algoritmos de solução de ambientes multiprojetos e identificar as características que expliquem sua maior difusão no universo da administração de projetos, em detrimento de outras proposições matematicamente até mais robustas que ele. A pesquisa de campo identificou que, dentre as seis práticas preconizadas pela filosofia gerencial Visão Viável para a condução do CCPM, três delas despontam como fatores críticos de sucesso para o gerenciamento de ambientes multiprojetos: reduzindo a multitarefa nociva, planejando e executando. Por fim, os dados coletados evidenciaram que o CCPM traz ganhos quantitativamente significativos ao desempenho do gerenciamento de ambientes multiprojetos, especialmente no que diga respeito ao incremento da capacidade de entrega de projetos (throughput) de um pool de recursos de tamanho constante, e que sua efetiva implementação é impactada pela estrutura organizacional e pela maturidade em administração de projetos da empresa.
The present work discusses the recent experience of Brazilian companies in continued management of multi-project environments by means of Critical Chain Path Method, or CCPM, through a multiple case study conducted on the companies EMBRAER and EMBRACO. The bibliographic study allowed the determination of conceptual differences among portfolio management, program management, project management and multi-project environment management, positioned the CCPM inside the roll of multi-project solution algorithms and identified characteristics that explain its widest adoption in the universe of project management, to the detriment of other propositions, although mathematically even more robust than CCPM itself. The field research identified that, among the six practices advocated by the managerial philosophy Viable Vision for the conduction of CCPM, three of them stand out as critical success factors for managing multi-project environments: reducing harmful multitasking, planning and executing. Finally, the data collected indicated that the CCPM brings significant performance gains to the management of multi-project environments, especially related to the throughput increase of project delivery, considering a constant size pool of resources, and that their effective implementation is impacted by the organizational structure and the maturity in project management of the company.

L’obiettivo dell’elaborato è mostrare come, partendo da una robusta base teorica nelle discipline del Project Management e del Business Process Reengineering, sia possibile ridefinire un sistema di gestione dei progetti (a livello singolo e di aggregato) e sviluppare, presso il personale coinvolto, le competenze necessarie a sostenere autonomamente ed a migliorare il sistema così creato. La reingegnerizzazione della progettazione nell’azienda in esame si è sviluppata nell’arco di un quadriennio: nel 2010 è stata concretizzata la prima release dei processi di gestione del progetto singolo e dell’aggregato, nel 2011 è maturata la seconda release, mentre nel biennio 2012-2013 si sono “congelati” i risultati ottenuti e si è sviluppata l’autonomia dei Project Manager interni e del Project Management Office. Dall’analisi è emersa l’importanza di un solido approccio metodologico negli interventi di innovazione organizzativa.

La dissertazione affronterà il tema del controllo qualità nei progetti, applicando conoscenze, tecniche e strumenti propri del Project e del Multiproject Management. L’analisi partirà svolgendo, nel primo capitolo, considerazioni introduttive riguardo le due discipline citate. Lo scopo ultimo sarà quello di elaborare un sistema di controllo integrato della qualità, indirizzato principalmente al Project Management che è presente in una qualsiasi organizzazione che opera per progetti. Nel secondo capitolo verrà illustrato il metodo denominato Multidimensional Project control System sul quale il modello sviluppato in seguito si basa. La progettazione di un sistema di controllo è una parte importante dello sforzo di gestione di un progetto. Tale sistema è basato su una serie di obiettivi di progetto e sulla loro importanza relativa e fonda la sua natura su una sistematica valutazione in corso d’opera dello stato di conformità del progetto, sia a livello di processo che a livello di output. Nel capitolo conclusivo si affronta l’obiettivo principale di questo elaborato. Sono stati forniti dati e documenti dall’azienda Despar Italia c.r.l. ed è stato chiesto di sviluppare un metodo di controllo che il Project Management potesse utilizzare per implementare un processo di verifica della qualità di progetto. Viene quindi descritta l’azienda, come il Management pianifica, gestisce e controlla i progetti e quali necessità devono essere soddisfatte. Si procede poi con l’illustrazione e spiegazione del metodo sviluppato, chiarito da un esempio esplicativo. L’elaborato si concluderà con delle riflessioni finali, proponendo critiche e spunti per eventuali sviluppi futuri.

This thesis describes a domain of interdependencies emerging in within the projects as well as between them, in situations, when these projects are about to reach the same objective using their shared deliverables or resources. In the IT projects area are such project interdependencies rather identified in majority of all ongoing projects - due to this reason, the theoretical part of this thesis describes relationship of areas of project, program and portfolio management as well as managing projects in the multi-project environment and dependency management. Based on the results of the theoretical part and acquired knowledge, the tools and techniques for managing such project interdependencies are presented in the practical part of this work. The aim of the theoretical part is to introduce the issue of management of interrelated projects and to identify the areas, in which the formation of dependencies and linkages occurs and is followed by the subsequent need of their management - then the practical part is focused on the exploration and presentation of the functionality of available tools and methods that can be used to manage projects interdependencies. When selecting the specific tools and methods, the practical part of this thesis further develops the results theoretical part and extends mapping and assignment of specific tools and methods in different areas of interdependencies and management levels. Due to this systematic approach to the interdependencies topic, which is firstly described on a theoretical level, and then extended with the practically - oriented attitude, the thesis points out where the interdependencies are, who is responsible for managing them and which tools and methods can be used to identify, describe control and work with them. A useful overview of this quite unknown area is provided by this thesis.

Resurshanteringen är en viktig del av arbetet i ett projekt och hur resursallokeringen går till är avgörande för projektet och resultatets framgång. Trots att resursallokering är extra problematiskt i multiprojektmiljöer finns det relativt lite forskning inom ämnet. Inom branschen för teknik- och förnyelsebar energi drivs majoriteten av produktutvecklingen i form av projekt. Vår studie genomfördes för att svara på uppsatsens forskningsfråga: Hur påverkar projektledare organisationens resurshantering under projektets genomförande? För att samla in data genomfördes semistrukturerade intervjuer med totalt sex projektledare från en organisation som arbetar med lösningar för förnyelsebar energi inom sol- och gas-teknologi. Organisationen finns representerad på tre orter nationellt och ytterligare två orter internationellt. Vi har konstruerat vår intervjuguide utifrån vår problemformulering och analysen av de data som samlats in utfördes i två steg. I steg ett analyserade vi vad och hur projektledarna prioriterade samt hur de konkret gjorde för organisationens resurshantering. Syftet var att få respondenterna att berätta om sina upplevelser kring hur organisationen arbetar med resursallokering och hur de som projektledare gör när de behöver påverka den. I steg två jämfördes analyserad data gentemot tidigare forskning om projekt och resursallokering i multiprojektmiljöer. De två stegen redovisas gemensamt och parallellt med varandra i analysen för att skapa en helhetsbild i analysen. Uppsatsens resultat visar hur projektledare inom den studerade organisationen gör för att påverka organisationens resurshantering under projektets genomförande. Vår slutsats är att projektledarna påverkar organisationens resurshantering genom att förbereda sig med en grundläggande planering med förslag till problemlösningar vilka presenteras uteslutande vid personlig kontakt i form av formella och informella möten.
Resource management is an important aspect of the work of a project, and the allocation of resources is crucial for the project’s success. Although resource allocation is extra problematic in multi-project environments, there is relatively little research on the subject. In the technology and renewable energy sector, the majority of product development is conducted in the form of projects.    Our study was conducted to answer the essay's research question: How do project managers affect the organization's resource management during project implementation? To collect data, semistructured interviews were conducted with a total of six project managers from an organization that works with renewable energy solutions in solar and gas technology. Along with having offices in three locations nationally, the organization is also represented in two additional locations internationally.    We have designed our interview guide based on our problem formulation, and the analysis of the data collected was performed in two steps. In step one we analyzed what and how the project managers prioritized various aspects of the projects and how they actually managed the resources. The purpose was to get the respondents to share their experiences about how the organization handles resource allocation and how they act as project managers when they need to provide influence.    In step two, we compared our data analysis to previous research on projects and resource management in multi-project environments. The two steps are reported jointly and continuously to create an overall picture in the analysis. The essay's results show how project managers influence the organization's resource management during the project's implementation.    Our conclusion is that project managers influence the organization's resource management by carefully planning for changes in the project along with suggestions for problem solving. This influence is exerted exclusively using personal contact methods via both formal and informal meetings.

This thesis focuses on creating an testing useful methodology for small business with multiproject environment in practice using principles of theory of constraints and potential for improvement. Small firms have their specific characteristics, therefore aplication of any methodology blindly is not appropriate -- it is necessary to adjust chosen methodology to suit needs of small business. For the small business it is ideal to apply theory of improving performance on the basis of improvement potential, which is based on theory of constraints (TOC) and use theory of constraints (as such) as complement. First of all, it is necessary to analyze chosen firm (for this thesis it will be typical firm) then apply methodology for such firm (on the basis of learning common characteristics, that are common to all small firms of this type) and verify the results afterwards. This thesis describes proper procedure that utilizes both potential for improvement (with emphasis on real potential for improvement) and general. The procedure (or let us say methodology) is verified and its effect on effectiveness of small business management is confirmed in. Thesis also focuses on assigning criteria for evaluation of metodology application succesfulness, and on evaluating results of application of this metodology in typical firm (using above mentioned evaluation kriteria).

Abstract:
A multi project environment entails challenges to project members as well as for the unit who governs the projects. The purpose of this paper is to create a greater knowledge about how project portfolio management can function in practice in different contexts. This paper concerns the public sector which creates additional challenges for the project portfolio management. They must for example always respect how projects will affect the society. Furthermore, the projects in public sector usually have a much stricter budget as well as greater demands. The paper is based on a qualitative study in which eight project managers have been asked how they experience the project portfolio management within the public sector. The answers can be interpreted to that the relationship between the principal and the project manager is crucial to how the project portfolio management is experienced, especially concerning the degree of participation and expectations. Furthermore, there are several aspects which suggests that the mother organization and the project management are clashing. This shows itself for example in resource allocation problems and quick decision making. One way to interpret this is that it depends on two different views on decision making. The public sector entails a bureaucratic system that according to some respondents often slows decisions down, decisions which they maybe view as self-evident. To have a good and effective project management in the public sector seems hard. It is suggested though, that the project portfolio management should be adjusted to the prerequisites that each organization entails. The study also shows the importance of the relationship between agent and principal and how it affects the possibilities to operate projects effectively.
En multiprojektmiljö innebär utmaningar för såväl projektmedlemmar som för den ledning som samordnar och projektstyr. Syftet med denna uppsats är att skapa större förståelse för hur projektstyrning kan gå till i praktiken i olika kontexter. Den offentliga sektorn som studien berör innebär ytterligare utmaningar för hanteringen av en multiprojektmiljö. Uppsatsen baseras på en kvalitativ studie med åtta projektledare där projektledare har frågats hur de upplever projektstyrningen inom offentlig sektor. Resultatet tyder på att den personliga kontakten mellan uppdragsgivare och projektledare kan vara avgörande för hur projektstyrningen upplevs, exempelvis är delaktighet och förväntningar viktigt. Vidare finns det även flera aspekter som tyder på att linjeorganisation och projektverksamheten krockar. Det här tar sig bland annat uttryck vid resursprioritering och snabb beslutsfattning. Föregående kan tolkas bero på olika perspektiv på beslutsfattande. Den offentliga sektorn innebär ett byråkratiskt system som ofta upplevs bromsar beslut som de själva kanske tycker är självklara. Att bedriva en bra och effektiv projektledning i offentlig sektor tycks således vara svårt. Däremot så föreslås det att effektiviseringsarbetet bör anpassas efter de förutsättningar som vardera organisationen har för att skapa ett så effektivt system som det bara går. Studien visar även vikten av hur det personliga förhållandet mellan uppdragsgivare och projektledare påverkar möjligheterna att bedriva projekt effektivt.

Sammanfattning   Syftet med uppsatsen är att undersöka vad som påverkar otydlighet i arbetsroller och ansvarsområden när man jobbar i en matrisorganisation. Det är allt fler organisationer som väljer att arbeta i den organisationsformen för att snabbare få fram olika produkter i den snabbt förändrade omvärlden. Undersökningen grundar sig på en medarbetarundersökning där resultatet visade att en grupp av anställda upplevde sina arbetsroller och ansvarsområden mycket otydligare än den andra gruppen. Upplevelsen ses som ett betydande effektivitetshinder i det dagliga projektarbetet. Studien har haft en jämförande design mellan de två enheterna och informationen samlades in med hjälp av en kvalitativ undersökningsmetod, där fyra personer ur respektive enhet blev intervjuade. Undersökningen börjar med en teoretisk genomgång av olika begrepp och teorier som är uppdelade i tre olika analytiska dimensioner: matrisorganisation, multiprojekt och nätverk. Resultatet presenteras utifrån de tre analytiska dimensionerna som i sin tur har olika underkategorier med olika teman. Resultatet visar att otydligheten i arbetsroller och ansvarsområden inte skiljer sig så mycket mellan de olika enheterna. Det är bara tyngdpunkten i problematiken som är olika under de olika analytiska dimensionerna, beroende på vilken roll man har i organisationsnätverket.    Studien visar också att om man är involverad i flera projekt samtidigt, så ser man lättare vad som händer med produkten i ett nästkommande projekt. Det underlättar att se helheten i ett större sammanhang och det verkar höja rolltydligheten. Men informationsöverföringen inom och mellan olika projekt från rätt person vid rätt tidpunkt fungerar dåligt och alla respondenterna vill se förbättringar kring detta för att projektsamarbetet ska fungera bättre. I dagens läge finns det många brister kring olika processer i den matrisorganisation som ingår i studien eftersom den organisationen är omogen och ung. Detta ökar rollotydligheten markant i organisationen.

En utgångspunkt för den föreliggande avhandlingen och doktorsstudien är den spridning och ökning av projektarbetsformens tillämpning, som skett sedan mitten av 1900-talet. Det har blivit allt vanligare med så kallade multiprojektmiljöer, dvs. verksamheter där projekt är en normalt förkommande arbetsform och av så stor betydelse att projektledning och projektstyrning (t.ex. värdering och uppföljning av projekt) är en viktig fråga för organisationens ledning. För många organisationer där förmågan att hantera projektarbetsformen blivit avgörande för överlevnad och lönsamhet finns därför ett stort behov av att förbättra projekthanteringen. Det dominerande synsättet har länge varit att alla projekt i grunden är likartade och kan ledas och styras effektivt med standardiserade projektledningstekniker och modeller. Alltfler forskare menar dock att det är så stora skillnader mellan olika projekttyper att projekthanteringen måste anpassas efter projektens särdrag, vilket förutsätter en möjlighet att analysera det aktuella projektet – att kunna ställa en ”projektdiagnos”. I en ambition att öka kunskapen om projekten i sig, är syftet med doktorsstudien att utveckla beskrivningar av de särdrag i projekt som har avgörande betydelse för projekthantering i multiprojektmiljöer. Tre fallstudier har genomförts i tre organisationer som utvecklat och implementerat en projektmodell för att förbättra sin projekthantering. Fallstudierna har delvis genomförts med aktionsforskning som metod. Detta har gjort det möjligt att studera projekthanteringen under lång tid, och att skapa nyanserade beskrivningar av särdragen i respektive multiprojektmiljö. Utifrån fallstudierna, projektforskningen och egna erfarenheter från projektmiljöer, har ett ramverk för strukturerad projektanalys utformats i syfte att öka resultatens generaliserbarhet. Ramverket, som består av tre analysmodeller och tre grundläggande perspektiv på projekt, utgör en begreppsapparat för strukturerad projektanalys som är fristående från fallstudierna. Studien visar hur särdragen i olika projekttyper, t.ex. förekomsten av dubbla operativa logiker och olika slag av komplexitet, är avgörande dels för projekthanteringen, dels för vilka förbättringsåtgärder som är effektiva i en multiprojektmiljö. Ytterligare ett bidrag från studien är det ramverk som utformats med utgångspunkt i den stora variation som olika projekt uppvisar ur ett resultatperspektiv.
A starting point for the present thesis is the increased application of the project work form, a form that has been growing in usage since the mid 1900s. Today, multiproject environments have become increasingly common, i.e. organisations where projects are a normal part of the working environment and where they are of such great importance that project management and project steering (e.g. evaluation and follow-up) are considered important for the organisation's management. In many organisations where the ability to apply the project work form is critical for survival and profitability, there is a great need to improve the management of projects. The dominating view has long been that all projects are inherently alike, and can be effectively managed and controlled with standardised project management techniques and models. However, more and morere searchers are pointing out that because there are in fact quite distinct differences between different types of projects, project management must be adapted to the distinctive characteristics of the project, which presupposes the possibility of analysing the project in question – of being able to make a "project diagnosis". In an attempt to increase knowledge about projects as a type of work form, this doctoral study aims to develop descriptions of distinctive characteristics in projects that are essential for project management in multiproject environments. Three case studies have been performed in three organisations that have developed and implemented a project model to improve their project management. The case studies have been performed using action research methodology. This has made it possible to study project management during an extended period of time, creating nuanced descriptions of the distinctive characteristics in each multiproject environment. From the case studies, project research and personal experience in project environments, a framework for Structured Project Analysis (SPA) has been designed with the aim of increasing the generalisation of the results. The framework, based on three analysis models and three basic perspectives of projects, provides a conceptual model for structured project analysis independent of the case studies. The study shows how the various distinctive characteristics of different project types, such as the presence of dual operational logics and varying types of complexity, are crucial for both management of projects and for deciding which improvement measures are most effective in a multiproject environment. A further contribution of the study is the framework that has been designed based on the wide variation presented by different projects through a results perspective.

Antalet projekt som genomförs inom en och sammaorganisation har ökat lavinartat de senaste åren, och därtill kommerproblemet att planera för alla de resurser som delar sin tid mellan flertaletprojekt.Studien tar sin utgångspunkt i en antagelse om att det finns ett behov av ettIT-stöd för resursplanering i de organisationer som bygger till största delenav sin verksamhet utefter det projektbaserade arbetssättet.Studien tar även sin utgångspunkt i att de som bedriver största delen av sinverksamhet projektbaserat har problem att planera sina resurser, och attkonflikter och svårigheter i planeringen ofta uppstår. Med anledning av detmultiprojektbaserade synsättet är det viktigt att ha en fungeranderesursplanering för att planera resursernas tid i de olika projekten. Inommånga företag finns det stora problem med att hantera resurserna.Studien syfte är att undersöka vilka för- och nackdelar införandet av ett ITstödför resursplanering kan medföra. Det empiriska materialet har tagitsfram genom intervjuer. Ett antal personer med olika roller inom enmultiprojektorganisation har fått beskriva hur de bedriver sittmultiprojektbaserade arbete. Esta pesquisa estuda o desenvolvimento de produtos e processos em três empresas, no Brasil, de produtos simples em ambiente de multiprojetos, empresas onde é alta a taxa de inovação anual de produtos e processos. As empresas estudadas pertencem aos ramos de negócio alimentício, cosméticos e calçados. Para melhor entender como a manufatura participa nesse processo, quais são seus papéis e suas responsabilidades, o estudo analisa o processo de inovação, assim como as práticas de participação das áreas envolvidas no processo de DP. O estudo identificou, nas três empresas estudadas, que a administração do elevado número de projetos é seqüencial entre as atividades envolvidas, podendo haver simultaneidade de atividades. A participação da manufatura é essencial desde o início do projeto, ainda que essa não esteja explicita nos organogramas ou processos da empresa. A carteira de projetos dessas empresas é formada por vários projetos, muitos dos quais são derivativos incrementais ou topológicos, isto é, com variações de design. Para esses projetos, pode se comprometer a qualidade ou os prazos de desenvolvimento se a manufatura não estiver participando das fases iniciais do projeto, isto é, na concepção dos produtos e principais processos. A eventual participação da produção nestas fases iniciais está relacionada à verificação de que se trata de fato de um projeto derivativo, cujo desenvolvimento não trará maiores impactos ao processo produtivo.Uma prática de gestão encontrada nas empresas de cosméticos e de calçados é a utilização de um banco de projetos prontos para garantir fluxo e qualidade e serviço no processo de inovação. No ambiente estudado de multiprojetos e produtos simples, a co-localização física das equipes de projetos nas três empresas estudadas é substituída em parte pela colocalização física das áreas de P&D, Marketing e/ou fábrica. Essa co-localização física das áreas aumenta a integração entre as pessoas, uma vez que não há dedicação de recursos humanos por projeto de DP. xiv A utilização de metodologias como a Total Preventive Maintenance (TPM), dentre outras, é utilizada em muitas empresas para ajudar diminuir problemas com o produto pós lançamento, na etapa de comercialização do mesmo. Embora a metodologia seja usada nas três empresas estudadas, somente na empresa de guloseimas é aplicada na sua integridade ( 8 pilares), formalizando a participação das áreas envolvidas no processo de DP. Essa metodologia ajuda a manufatura a participar no processo de DP de forma mais estruturada.
This research studies the product and process development (PD) in three companies, in Brazil. The research takes place in a multi-project environment with simple products, this mean companies where the annual product and process innovation rate is very high. The companies studied belongs to candy food, cosmetics and shoes business segments. To better understand how the manufacturing participates in this process, its role and responsibilities, the study analyses the innovation process, how is the participation practices among the areas involved in the process of PD. The research identified, in the three companies studied, the high number of projects are managed in a sequential process of activities needed in the PD process, with some simultaneous activities. The manufacturing participation in the process is important since the beginning of the project, even if this is not written in organization charts or process structures in the company. The project portfolio is composed by several projects, where most of them are derivatives, incremental or topological. For these projects, if the manufacturing does not participate in the initial phases of the projects, this means the conceptual phase and main steps of the PD process; the project quality or timing may be affected. The eventual production participation in these initial phases is related to verification if this is a derivative project, and also to verify if the project development will not impact the production process. A management practice found in the cosmetics and shoes companies is the utilization of a \"package\" of \"ready to go\" projects that will guarantee the quality and service in innovation process flow. In the studied environment of multi-project and simple product, the physical colocalization of the project team in the three companies is partially substituted by the physical co-localization of the departments of P&D, Marketing and/or factory. This physical co-localization of the departments increase the integration among the team xvi members, as in this kind of PD environment there is no dedicated human resources to a single PD projects. The utilization of TPM methodologies, among others, is also used in some companies to help decrease product/process quality issues after product launching, in the its commercialization phase. The TPM methodology was observed its practice in three companies studied, but only in the candy food company it is used completely - 8 pillars, what includes the PD process and the areas involved in this process. This methodology helps manufacturing participate in the PD process in a more structured way.

All phases of the lifecycle contain sub-activities and the person responsible for the activity. Inom multiprojektorganisationer är styrning och planering av resurser alltid en utmanande uppgift. En fallstudie har genomförts på OKG AB med syftet att effektivisera och förenkla resursplaneringsprocessen. OKG AB arbetar med att producera el med hjälp av kärnkraft och leverera till sina konsumenter. För organisationen är kvalitet och säkerhet viktiga faktorer, vilket gör arbetet med ständiga förbättringar nödvändigt. Genom intervjuer och dokumentgranskning beskrevs ett nuläge och förbättringsmöjligheter togs fram, samtidigt som benchmarking genomfördes på andra organisationer för att kunna jämföra OKG:s process. Baserat på en jämförelse mellan OKG:s process med benchmarking och teorier togs förbättringsförslag fram för att modifiera processen. Två förbättringsförslag togs fram där det första syftar till avstämningar för att kunna ta fram bättre planeringar och det andra handlar om att förändra kommunikationsflödet för att undvika fel vid ändringar i projekt under utförande.
Within multi-project organizations, controlling and planning of resources have always been a challenge. A case study has been performed at OKG Ltd with the purpose to simplify the resource allocation process and increase efficiency. OKG Ltd works with producing energy through nuclear power and then delivers it to their customers. Quality and safety are two key factors for OKG´s organization to function. Continuous improvements of these factors are therefore of highest priority. Interviews and document audits were used to identify the process current performance and possible improvements. Benchmarking was used on other organizations to compare their processes to OKG´s process. Improvement proposals have been developed to modify the process, based on a comparison between OKG´s process and the benchmarking and theories. Two improvement proposals were developed, where the first proposal enables better planning, the second one changes the communication flow to avoid problems in active projects.

BACKGROUND: Project based structures has become more and more common in the organizations of today. As the project based structures are given a more central role in the organizations the interdependencies between the projects are getting more attention. These structures need a new type of control to meet the unique challenges that arise. The research

that has been done has been concentrated around the project form and the projects internal control, the area of multi-project management is therefore relatively unexplored. The few existing studies on the subject focus on projects in the construction industry why research in

more complex fields of business have been requested.

PURPOSE: The purpose of this thesis is to explore and analyze how knowledge intense multi-project organizations manage their project activities, and to determine how different organizational characteristics affect the need for management control systems.

METHODOLOGY: The empirical data has been collected through interviews with personnel in BT Products R&D, Gambro R&D and AstraZeneca Development. These organizations are all mature and project intense.

CONCLUSION: With an organization´s line of business follows a certain level of uncertainty and interdependencies between projects. Another important factor is the organization´s level of internal and external differentiation. These three factors together describe the characteristics of an organization, which forms the organization´s starting position. To handle the uncertainty of unpredicted events the organizations’ reflexes has to be quick enough; this is made possible through a project oriented organizational structure where the project managers have more authority than the function manager. Interdependencies between projects is handled through coordination, the level of coordination needed is dependent on the degree of interdependencies. Last but not least the organization has to handle the complexity that comes with the degree of internal and external differentiation. This is managed through the integration and extent of the management control systems. In the analysis chapter a model is presented that describes the relationship between the organization characteristics and management control systems.


BAKGRUND: I dagens organisationer är det allt vanligare att verksamheten bedrivs i projektform. När företag allt mer började ta till sig projektbaserade strukturer kom relationen mellan projekt i fokus. Denna arbetsform kräver en ny typ av styrning, detta för att hantera de beroenden som finns mellan projekten samt för att möta de samordningsproblem som kan uppstå. De senaste åren har projektstyrning blivit ett allt vanligare forskningsområde, multiprojektstyrning finns det dock inte mycket information om. Den forskning som väl genomförts har inriktats mot byggsektorn varför forskning på komplexare områden eftertysts.

SYFTE: Syftet med uppsatsen är att undersöka och analysera hur kunskapsintensiva multiprojektorganisationer hanterar sin projektverksamhet, samt att utröna hur olika organisationers egenskaper påverkar behovet av styrsystem.

GENOMFÖRANDE: Det empiriska materialet har samlats in genom intervjuer på BT Products R&D, Gambro R&D och AstraZeneca Development R&D. Samtliga organisationer är mogna och har en arbetsgång som baseras på projekt.

RESULTAT: Ett företags verksamhetsområde medför en viss grad av osäkerhet i den praktiska verksamheten, ytterligare en annan verksamhetsspecifik faktor är beroendegrad mellan projekt. Vidare är ett viktigt karaktärsdrag hos organisationer graden av differentiering. Dessa tre faktorer beskriver organisationens karaktäristika, med andra ord vilket utgångsläge organisationen har i sitt arbete. För att kunna hantera osäkerhet krävs att organisationen har tillräckligt bra reflexer för att möta oförutsedda händelser, detta löses genom att ge projekten mer auktoritet jämfört med funktionen. För att hantera beroenden krävs att verksamheten koordineras, vilken grad av koordinering som krävs beror på vilken grad av beroenden som finns representerat. Slutligen måste den komplexitet som differentiering ger hanteras, detta sker genom integrationen och omfattningen av styrsystemen. I uppsatsen presenteras avslutningsvis en modell som beskriver relationen mellan organisationen och dess styrning.

It has become more common for organization to operate a lot of projects at the same time. These projects affect each other, either in way of resources or technical. Projects in a multi-project environment depend and affect each other, and in most cases they rival about resources, decision-makings and priority. To lead a project portfolio with several projects is a major challenge. The most common problems that occur are vague objective, unclear working conditions, resource shortage and problems of priority. To be able to avoid these problems and lead the projects successfully, an effective and working resource plan is essential, which an IT-support can provide with. The company that is describes in this study is Spinn Action Marketing which specializes in creative solutions for communication that operates sales in short and long runs. The projects that the company leads, operates in a multi-project environment and the project management have challenges with the resource planning. The purpose of this study is to research how to make resource planning in a multi-project organization more effective with an IT-support. It has been theoretically researched with a literature study about problems and success factors in multi-projects environment and the pros and cons with an IT-support for project and resource planning. Empirical data has been collected through interviews, participating in weekly plan meeting and by analyzing the company’s existing documentation about resource planning. The result of this study shows how a multi project organization does its resource planning, what kind of demands there are on an IT-support and it also shows results in a poll which researches what kind of IT-support different company’s use to plan their projects and resources.
Det har blivit allt mer vanligt för organisationen att driva många projekt samtidigt som påverkar varandra, resursmässigt eller tekniskt. I en multiprojektsmiljö är projekten beroende av arandra och i många fall konkurrerar de med varandra om resurser, beslut och uppmärksamhet. Att leda n projektportfölj med många projekt är en betydande utmaning. De vanliga problemen som ppstår är otydliga mål, otydliga arbetsformer, resursbrist, samt prioriteringsproblem. För att undvika de vanliga problemen och driva projekten framgångsrikt är en effektiv och fungerande esursplanering väsentligt, vilket ett IT-stöd möjligen kan bidra till. Företaget som beskrivs i studien är Spinn Action Marketing som specialiserar sig på kreativa kommunikationslösningar som driver försäljning på kort och lång sikt. Projekten i företaget drivs i en multiprojektsmiljö och projektledningen upplever svårigheter med resursplaneringen. Studien syftar till att undersöka hur man kan effektivisera resursplaneringen ed ett IT-stöd. Det har undersökts teoretiskt om kända problem och framgångsfaktorer inom multiprojektsmiljöer, för- respektive nackdelar med ett IT-stöd för projekt- och resursplanering genom en litteraturstudie. Det har samlats in empirisk data genom intervjuer, deltagande i veckoplaneringsmöte och statusmöten veckovis samt genomgång av företagets befintliga dokumentation om resursplaneringen. Resultatet av studien visar hur en ultiprojektsorganisation resursplanerar, vad det finns för krav på ett IT-stöd och en enkätundersökning om undersöker vilka IT-stöd andra liknande företag använder för att planera projekt och resurser.
